Case studies

Revenue is the result. Knowing the business is the work.

Five subscription brands. Each came to us wanting more revenue, and left knowing exactly who churns, why, and what keeps their subscribers paying.

SkincareRechargeClient 01

Plenty of subscribers. No idea why they were leaving.

Huge list, strong campaigns, and an active subscriber count that wouldn't move. Nobody had looked at when people cancelled. When we did, most of it landed around the second refill, when people had more product on the shelf than they could use.

What we built
  • A swap-frequency prompt before the second charge
  • Routine emails so subscribers actually used what they bought
  • Cancellation reasons piped into Klaviyo and acted on

A big chunk of their churn was failed cards, not customers quitting.

Coffee ships every two weeks, so one failed payment becomes a lost customer fast. Skio was retrying cards in the background and nobody was telling the customer. Splitting churn into voluntary and involuntary changed the whole conversation.

The fix
  • Branded dunning across email and SMS
  • Pre-charge reminders with skip and swap
  • Roast of the month campaigns so the box never felt stale

The dogs were eating faster than the subscription shipped.

Delivery frequency got set at checkout and never touched again. Puppies grow, bags run out early, owners grab a bag from the pet shop in between, and a few months later they cancel. So we built the journey around the dog instead of the calendar.

What changed
  • Pet profile capture: breed, age and weight
  • Frequency nudges as the dog grows
  • A puppy to adult food transition flow

Their one-time buyers were never asked to subscribe.

Most revenue came from one-off orders, and the subscribe option only lived on the product page. We mapped the journey from first order to the day the bottle runs out, and put the subscription ask exactly there.

Built around the journey
  • Day 24 replenish and subscribe email
  • A results timeline for the first 60 days
  • Subscriber-only perks worth staying for

They thought it was a product problem. It was a month-three problem.

The founders were ready to reformulate. Their cohort data said something else: subscribers stayed fine for two months, then dropped off hard in month three once the novelty wore off. That's a habit problem, and email is very good at fixing habits.

Where we focused
  • A month-three milestone and habit series
  • Pause offered before cancel
  • Flavour swaps before the third charge

The problem

Most email agencies are taking credit for your rebills.

Every month your subscribers renew. Klaviyo sees an email go out, sees an order come in, and counts it as email revenue. Your agency drops that number in a report and calls it growth.

Email revenue this month, per your agency$84,210
↑ 12% vs last month

Example numbers. Your audit shows your real split.

They don't know

How your customers churn

Month 2 or month 6? Skips that turn into cancels? Cards failing quietly in the background? Ask your agency and watch them go quiet.

They don't know

Why they churn

Too much product sitting in the cupboard, the wrong flavour, the price, or they just forgot why they signed up. Every reason needs a different email.

So they can't

Fix it

Without the first two, the answer is always another discount campaign. That trains your list to wait for a sale and does nothing for retention.

More importantly

They don't understand the numbers that run your business.

A subscription brand lives on a handful of numbers. If your retention partner can't read them, they can't tell you where the next bit of growth is coming from. We report on these every week.

  • Monthly churn, voluntary vs involuntary
  • Active subscribers and net growth
  • Subscriber LTV by cohort
  • LTV to CAC
  • One-time to subscriber conversion
  • Failed payment recovery rate
Run your numbers

What one point of churn is really costing you.

Move the sliders to match your brand. This is the maths we'd do on the call, just quicker.

That's from the subscribers you already have, before a single new customer or ad dollar. Your audit runs this on your real data.

Simple model: your current base only, 12 monthly renewals, no new subscribers added. Real results depend on your product, offer and list.

Start with the audit. Then we fix the leaks.

The Subscription Retention System

We fix the leaks in the order they cost you money, then keep running and improving everything month after month.

  1. Days 1–30Plug the leaks

Failed payment recovery, pre-renewal reminders and cancellation save flows go live first, because they protect revenue from day one.

  2. Days 31–60Grow the base

One-time to subscriber conversion, pre-charge upsells, and campaigns segmented by subscriber stage. SMS where it earns its place.

  3. Days 61–90Win back and compound

Cancelled subscriber winback, testing on every flow, and cohort reporting so each month builds on the last.

What's inside the system

Every flow is built around the subscription lifecycle.

A normal agency gives you a welcome flow and an abandoned cart. These are the moments where subscription brands actually win or lose a customer.

We built a dashboard to see what Klaviyo hides.

Klaviyo tells you how an email did. It doesn't tell you who's about to churn or what a subscriber is worth. So we coded our own reporting that pulls live from Klaviyo, Shopify and your subscription platform. Every flow we build is backed by it.

True attributed revenue

Ryan Lloyd, founder of Myria Marketing

Most email agencies treat a subscription brand like any other Shopify store. Same welcome flow, same abandoned cart, same report full of open rates. Meanwhile the number that decides whether you grow sits in Recharge, where nobody on the email side ever looks.

That's where we start.

FAQs

Is the audit actually free?

Yes. We look at your data before the call and walk you through it live. If we're not the right fit, you still leave with the findings and the plan.

Why don't you offer a guarantee?

Guarantees usually come with fine print and a cheaper team doing the work. We'd rather be picky about who we take on. If the audit shows we can't move your numbers, we'll tell you.

Which subscription platforms do you work with?

Recharge, Skio, Loop, Stay.ai, Smartrr, Ordergroove and Appstle, all connected through Klaviyo. If you're on something else, ask on the call. If it sends events to Klaviyo, we can work with it.

Do you do SMS as well?

Yes. Renewal reminders and failed payment recovery often work better over SMS, so we plan both channels together.

Who writes and designs the emails?

Real copywriters and real designers. No AI copy and no recycled templates. Every email is built to match your brand.

What do you need from us to get started?

Access to Klaviyo, Shopify and your subscription platform, plus a short onboarding call. After that you review and approve, and we do the rest.

How does pricing work?

A monthly fee scoped to your brand. We'll go through it on the call once we've seen your numbers and know what needs building.
